Count what is being sorted before anything else: staff members, classes, rounds or routes. A unit with fewer compartments than destinations means doubling up and the system breaks immediately. Compartment depth should take your largest regular item, usually A4 or a satchel. Label holders make the difference between a working sorter and a wall of holes.
